Claims operations, workflow design, and operating model
ENGAGEMENT
Consulting and process transformation
The Claims organization had already run an internal diagnostic across FNOL, claim setup, assignment, processing, and reporting. It knew something was wrong. What it needed was a partner to validate the findings, sharpen the solution design, and turn all of it into a roadmap someone could actually execute against, without loosening service quality or regulatory compliance in the process.
The constraints were operational rather than technological. FNOL intake and claim setup were inconsistent, producing poor data quality and downstream leakage. Manual, repetitive workflows consumed adjuster capacity and delayed claim progression. Assignment and routing logic was ineffective, causing rework, reassignment, and uneven workload distribution.
Visibility into claims data across accounts was limited, which undermined forecasting, reporting, and decision making. Reporting itself depended heavily on ad hoc aggregation. There were no standardized SOPs or governance across teams, and no structured operating model for leveraging offshore or lower cost resources.
Together these drove higher cost per claim, longer cycle times, and less capacity for the complex, high value claims that most needed it.
Paktolus delivered a comprehensive Claims Transformation strategy designed to streamline operations, reduce cost, and enable scalable growth, combining process optimization, data standardization, and operating model redesign.
At the core was a unified approach to modernizing the Claims lifecycle end to end.
Standardized FNOL and claim setup processes to ensure consistent, high quality data capture at first submission, reducing downstream errors and rework.
Optimized routing logic and workload balancing frameworks so claims are assigned correctly the first time, improving cycle time and reducing reassignment.
Identified and offloaded low complexity, administrative tasks from adjusters to a structured support model, allowing core Claims resources to focus on complex, high severity cases.
A unified data and reporting framework providing complete account level visibility across claims, premiums, exposures, and loss trends, enabling more accurate forecasting and executive decision making.
Standardized operating procedures and controls to drive consistency, compliance, and scalability across all Claims processes.
A hybrid onshore and offshore model with defined roles, responsibilities, and performance metrics, optimizing cost efficiency while maintaining service quality.
This approach enabled the organization to transition from fragmented, manual operations to a streamlined, data driven Claims function with improved efficiency, transparency, and scalability.
reduction in early stage claims leakage through standardized FNOL intake
reduction in rework driven by improved data quality and process alignment
reduction in adjuster administrative workload through task offloading
improvement in overall claim cycle time
increase in straight-through processing rates
reduction in claim misassignment and reassignment rates
Most claims transformation work fails at the same point: the diagnostic is right, and nothing changes because nobody scoped the operating model alongside the technology. Intake quality, routing logic, and who does the administrative work are not separate problems from cycle time and leakage. They are the same problem.
Twenty minutes. A candid conversation. If we’re not the right fit, we’ll say so.
